The goal is simple. Promote your most profitable and popular items. Rethink or remove items that are low in popularity and low in profitability.
Most owners manage their menu by instinct. They keep items because they like them. They keep items because customers ask for them. They keep items because they always have. This is a costly mistake.

The Four Quadrants of Menu Engineering
Menu engineering categorises each menu item into one of four quadrants based on its popularity and profitability.
Stars. High popularity, high profitability. These are your best items. They bring in revenue and profit. Promote them heavily.
Plow Horses. High popularity, low profitability. These items sell well but do not contribute much to profit. You need to either increase the price or reduce the cost.
Puzzles. Low popularity, high profitability. These items make good money but do not sell well. You need to promote them. Place them prominently on the menu.
Dogs. Low popularity, low profitability. These items do not sell and do not make money. Remove them immediately.
The quadrant analysis is simple but powerful. It tells you exactly what to do with each menu item.
How to Use POS Data for Menu Engineering
Your POS system generates sales data for every menu item. It also generates cost data if you have configured it correctly. You can use this data to calculate the popularity and profitability of each item.
Popularity is measured by the number of orders per item. You can also look at the sales mix percentage. For example, if item A accounts for 10 percent of total sales and item B accounts for 5 percent, item A is more popular.
Profitability is measured by the contribution margin. This is the selling price minus the cost of goods sold. The higher the margin, the more profitable the item.

Optimise the price of Puzzles. They are profitable but not popular. You need to increase demand. Lower the price slightly. Promote them aggressively. The increased volume will make up for the lower margin.
Remove Dogs. They are not popular and not profitable. Delete them from the menu. They are wasting space and adding complexity to your kitchen.
